Scope: A multi-supplier sourcing and RFQ program for a run of machined and purchased components — building a qualified vendor pool, issuing structured requests for quote, and normalizing bids so unit price, lead time, and quality history could be compared on equal terms.
Approach: Five suppliers were qualified and issued an identical RFQ package. Rather than comparing headline prices alone, quotes were normalized to a common baseline (unit price index, MOQ, tooling, and freight rolled in) and weighted against lead time and past quality performance — so the lowest number wasn’t automatically the best award.
Result: The awarded supplier came in at roughly 8% under the incumbent baseline unit cost, with lead time compressed from six weeks to three. The comparison model and qualified-vendor list were handed over so future RFQs run in a fraction of the time.
